
Being in QA in 2026: the role that consists of carrying the blame for what everyone else missed
What this role really represents in a company, and why most of the work happens before the bug even exists
Quality is often seen as the last step before release: build, then test, then ship. This linear view is outdated, and it explains in large part why so many organizations keep shipping avoidable regressions. In 2026, with ever-shorter release cycles, the QA role has moved upstream: less end-of-chain validation, more influence over how the product is designed and built.
Seeing the product before the user discovers it
The person in charge of quality occupies a singular position: often the only one who sees the product from the end user’s point of view before the user discovers it. This position gives them a responsibility that goes far beyond bug detection: anticipating real usage, edge cases, unforeseen combinations that neither product nor development had considered.
Three tensions run through this role permanently:
- The speed tension: ship fast, without slowing the development team’s pace.
- The rigor tension: cover enough cases to avoid critical regressions in production.
- The human tension: flag problems without being seen as the one who blocks everything or blames others.

The best time to find a bug is before it exists
The traditional reflex is to test once development is finished. That’s the most expensive moment to catch a problem: the code is written, the architecture is set, fixing a design flaw at this stage often means redoing everything.
Stepping in upstream means joining design discussions before the first ticket is even developed: raising edge case questions during product thinking, challenging a specification that ignores a realistic usage scenario, proposing testability criteria before the architecture is chosen. This work is less visible than an exhaustive testing campaign at the end of the cycle, but it’s what prevents most problems that would otherwise surface much later, at a much higher cost.
It requires accepting a less gratifying role in the short term: you can’t show a report of bugs found for a problem that never existed because it was caught upstream. The real value of the work becomes invisible exactly when it’s done well.
Refusing the blame hunt when a bug reaches production
When a critical bug hits production, the most destructive organizational reflex is to look for an individual to blame: who wrote the faulty code, who didn’t test the right case, who signed off on the release. This reflex creates a culture of fear that pushes people to hide problems rather than flag them early.
The person carrying the quality function with maturity takes on part of the collective responsibility when a defect slips past everyone, even if technically it wasn’t their job to catch it. This isn’t about replacing the post-incident analysis needed to understand what the process missed. It’s about refusing to turn a system failure into an individual witch hunt.
Conversely, when a major regression is avoided thanks to well-thought-out test coverage or particular vigilance, recognition should go to the whole team that contributed: the developers who thought through edge cases, the testers who designed the right scenarios, the designers who anticipated complex usage.
Explaining why code is hard to test, not demanding it by decree
A good quality function has real influence over how code is architected and features are designed: a system that’s easy to test is structurally more reliable. But that influence, exercised as an authority decree, produces counterproductive resistance.
Proposing practices that ease testing without imposing them by decree requires explaining the reasoning rather than stating a rule: showing why a given architecture makes certain bugs impossible to reproduce, why a given interface complicates test automation, rather than demanding a standardized format without justification. Teams that understand the logic behind a testability practice adopt it durably; teams it’s imposed on work around it as soon as they can.
From final control to permanent advice
Finally, an effective quality function doesn’t just validate what’s been built. It collaborates upstream with product to identify risky usage scenarios before specifications are written, and with development to anticipate the system’s most fragile areas before the code is written.
This early collaboration transforms the quality function from a final control checkpoint into ongoing advice, present at every stage of the development cycle rather than only at the end.
Being in charge of quality in 2026 isn’t a role measured by the number of bugs found. Good quality work is measured, paradoxically, by what never happens in production - which, by definition, doesn’t show.
It’s a job that consists of carrying the responsibility for what no one else saw coming, and accepting that the best possible outcome is invisible.
